And it was nice, flux managed everything workload wise, Ansible + terraform took care of provisioning infra and flux bootstrap.

Okay, what is the best practice when it comes to structuring your NixOS configs for multiple machines in a monorepo?
Currently one: github.com/maxxieb/nixo...
And honestly the redundancy in the codebase across my HP and ThinkPad configs really annoys me.

there is not a day on this website when I wouldn't learn about yet another cool nix/nixos project
They also don't update + they include file system mounts, which imo should not be left there.
This is why things like nixos-hardware exist, hardware always needs something more and has quirks that will never be addressed by the auto config.
