- 1 month buffer for churn uncertainty
- 1-2 months for API cost variance
- 2-3 months margin for growth

If they stay past 5 months, you're printing money. Most will.

Cap seats to limit downside.

You're betting the customer stays 5 months. Most will stay longer. But you need the buffer for churn + API costs.

The pattern I watched unfold:

Most AI tools optimize for speed, not outcomes. FocusPilot is the opposite.
