That's not to say they couldn't have done even better with the 360. They made a lot of mistakes, both long before and after kinect.
And of course, the transition to the Xbox One was a disaster.

But then again, they had an uphill battle coming in from the previous gen. Success comes in many forms. Barely being beaten by the follow-up to one of the most popular home consoles of all time is one of those forms.

You have to consider the previous generation as well. The PS2 outsold the OG Xbox by at least 70 million by 2005. The 360's 6 million headstart was not insignificant, but it still had to go up against Sony's brand strength in Europe and Japan.
And I'm pretty sure the attach rate kept increasing

The 360 had its strongest years in the latter half of the generation. It even beat the PS3 in 2011.
And while it's true that the PS3 eventually overtook it in sales, the fact that they came that close was a victory for Xbox/Microsoft.
(That they squandered with Xbox One, of course)

Afaik it wasn't solely the Xbox division's fault that their output was reduced. Regime change at Microsoft played a part as well. Execs like Stephen Elop were not big fans of the Xbox division.

The last half of the 360 was a success though.
...but they learnt the wrong lessons from it. By the time they tried to course correct it was already too late.

Yeah.. It's way too easy to blame it all on Xbox One.
While I don't think we can blame Phil Spencer for all of it, but his Game Pass gambit clearly wasn't the way to go.
